Case Study: Moving Customer Authentication to a Managed Cloud Service

Authentication is the part of a consumer platform where a quiet week is the only good week. It is also a part few teams should build themselves. This engagement moved a customer platform from home-grown password handling to a managed identity service — without locking out a single existing user.

The client

A consumer-facing platform whose in-house authentication stack had grown over years: password storage, reset flows, session handling and the security patching burden that comes with all of it.

The challenge

The team was spending real engineering time on undifferentiated security plumbing, multi-factor authentication kept slipping down the backlog, and every dependency upgrade in the auth path carried outsized risk. Meanwhile, credential-stuffing attempts were becoming routine background noise.

What we did

  • Migrated identity to a managed authentication service on Google Cloud (GCP) infrastructure, so token issuance, verification and password storage became the provider's problem
  • Designed the migration so existing users kept their credentials — no forced resets, no big-bang cutover
  • Added one-time-code login and authenticator-app multi-factor authentication as first-class options
  • Enforced token verification as middleware on every protected request, replacing scattered per-endpoint checks
  • Left the team with clear runbooks for the scenarios that remain theirs: account recovery, abuse handling and monitoring

The outcome

The platform shed an entire category of security maintenance, multi-factor adoption finally happened, and the engineers who had been babysitting the old stack went back to product work. The provider now ships the security fixes; the team consumes them.
